Bir MedTech üreticisi global değer yaratmaya nereden başlamalı?

Bir MedTech üreticisinin global yolculuğu, çoğu zaman sanıldığından daha yakında, kendi ülkesinde başlar. Çünkü bir teknolojinin globalde yaratacağı değerin ilk işaretlerini, doğduğu pazarda görmek gerekir.

Bu aşamada elbette pazar payı önemli bir gösterge. Globalden bakıldığında, söz konusu üretici yerel pazarındaki tek üretici ise o şirketin kendi ülkesinde pazar liderliğine ulaşması beklenir. Yerli üretim; fiyat, erişim, servis ve pazara yakınlık açısından doğal avantajları zaten beraberinde getirir. Bu avantajlara rağmen ithal ürünlerin gerisinde kalan bir durum söz konusuysa, kendi pazarında neden yeterince değer yaratamadığı global değerlendirmede karşısına çıkan ilk sorulardan biridir.

Aynı ürün grubunda birden fazla yerel üreticinin bulunduğu durumda ise mesele tek bir şirketin liderliğinden çıkar. Bu kez asıl soru, yerli üreticilerin birlikte pazarın ne kadarına sahip olduğudur. Kendi ülkesinde ithal ürünlerin belirgin biçimde gerisinde kalan bir yerli üretim ekosisteminin, global ölçekte güçlü bir değer önerisi oluşturduğunu söylemek kolay değildir.

Fakat pazar payı hikâyenin yalnızca bir tarafıdır.

Bir MedTech ürününün gerçek değeri, pazar hakimiyeti kadar kendi etrafında ne yaratabildiğiyle de ilgilidir. Burada sözünü ettiğim, değer yaratan iş birliklerini nasıl yönetebildiğidir.

Bir hastaneye cihaz satmak başka, o hastaneyle yıllara yayılan bir klinik çalışma ilişkisi kurmak başkadır. Bir üniversiteyle aynı projede yer almak başka, akademik birikimi ürün geliştirme sürecinin parçası haline getirmek başkadır. Alanında sözü dinlenen bir hekimin ürünü kullanması da tek başına KOL yapılanması anlamına gelmez.

Değer, bu ilişkilerin birbirine bağlanabildiği yerde ortaya çıkar.

Böyle bakıldığında iş birliği, çok sayıda kurumla ilişki kurmuş olmak değildir.

Asıl yetkinlik; hastaneyi, hekimi, üniversiteyi, mühendisliği ve sanayiyi birbirinden haberdar etmek değil, birbirine değer üretecek şekilde bağlayabilmektir.

Where should a MedTech manufacturer begin creating global value?

A MedTech manufacturer’s global journey often begins much closer to home than we tend to think. The first signs of the value a technology can create globally should be visible in the market where it was developed.

At this stage, market share is naturally an important indicator. From a global perspective, if a company is the only domestic manufacturer in its product category, it would be expected to lead its home market. Local manufacturing already brings inherent advantages in pricing, access, service and proximity to the market. If imported products continue to outperform the company despite these advantages, one of the first questions from a global perspective will be why it has not been able to create sufficient value in its own market.

Where several domestic manufacturers operate within the same product category, the question is no longer about the leadership of a single company. What matters is how much of the market those domestic manufacturers are able to command collectively. If domestic manufacturers remain clearly behind imported products in their own market, it becomes difficult to argue that the local manufacturing ecosystem has built a strong value proposition for global markets.

But market share is only one part of the story.

The real value of a MedTech product depends not only on its market position, but also on what the manufacturer is able to build around it. What I am referring to here is the ability to manage collaborations that create value.

Selling a device to a hospital is one thing; building a clinical relationship with that hospital over many years is another. Taking part in a project with a university is one thing; making academic knowledge part of the product-development process is another. And having a respected physician use the product does not, by itself, constitute a KOL strategy.

Value emerges when these relationships can be connected.

Seen from this perspective, collaboration is not about having relationships with a large number of institutions.

The real capability lies not in simply connecting hospitals, physicians, universities, engineers and industry, but in bringing them together in a way that enables them to create value for one another.
